Over 200 franchise locations. Legacy POS systems with unreliable APIs. No centralised inventory. Store-specific menus. Same-day perishable delivery via Uber. Custom add-ons outside the SKU system. If any business could claim they were "too complex for Shopify," it was bringing Australia's favourite donut destination online. Their technical requirements read like a list of Shopify impossibilities.

200+ Locations.

The Franchise Fulfilment Problem.

200+ locations. Each with their own legacy POS terminal. No centralised inventory system. And here's the kicker: just because a store could accept an order 10 minutes ago doesn't mean they can now.



Most platforms would require building a custom order management system from scratch. We saw it as a validation architecture problem.



The breakthrough: orders don't need to assume availability—they need to confirm it in real-time. We built a custom validation system using Checkout UI Extensions that connects to external services, validating each order against the specific location before it's placed. When a store's POS goes offline or they hit capacity, the customer finds out before checkout—not after.

Multiple Locations, Multiple Menus.

The Menu Fragmentation Challenge.

Not all donuts are available at all stores. Store-specific menus meant a customer could add products to their cart that their selected location can't actually fulfill.



Rather than trying to sync 200+ franchise menus into Shopify's catalogue (a nightmare that would never stay accurate), we solved it at the point that matters: checkout. The system integrates with an API to attempt to route the order to a store that can fulfil it. If no store can handle the order, it's blocked before payment—not after. No disappointed customers showing up to collect donuts that were never made.

200+ Locations.

The Click & Collect Impossibility.

Shopify's native Click & Collect feature requires inventory levels. Donut King has no concept of stock—they make donuts fresh based on demand. The standard solution simply wouldn't work.


We built a custom Click & Collect implementation from the ground up. It handles all of Donut King's internal requirements—store selection, time slot management, order validation—while seamlessly integrating into the Shopify checkout flow. Customers get the familiar experience; the complexity stays invisible.


Dated Delivery.

The Perishable Delivery Puzzle.

Same-day delivery. Perishable goods. Uber as the delivery partner. You can't just ship donuts like you ship shoes. A custom validation solution handles the entire delivery orchestration—confirming a customer can actually receive an order given their location, the time, and Uber's availability. If the delivery window doesn't work, the system catches it before the order is placed.

Upsell Simplicity.

The Add-On Architecture.

Custom add-ons that weren't associated with SKUs. Birthday balloons, messages, special packaging—things customers expect but that don't fit neatly into traditional product architecture.


We powered these through Shopify Cart Transforms, handling the upsells and add-ons without forcing them into a product structure they didn't belong in.

Continuity.

And... Make It Feel Native.

Here's what mattered most: these innovations had to feel invisible. The location selector? Standard Shopify UI. The delivery validation? Seamless checkout extension. The custom add-ons? Natural cart experience. We didn't build Donut King a new platform. We gave them Shopify Plus with surgical modifications that handle their actual differentiation. Everything else—the 95% that looked custom but wasn't—disappeared into Shopify's standard capabilities.
